Stuck in a factory: a strategy for working with delays in China

Working with Chinese factories is always associated with risks: delays in production, delays in shipment, sudden “unforeseen circumstances.” Sometimes it is only a few days, but in some cases the deadlines are delayed by weeks or even months.

This situation is dangerous because:

• the goods are not in stock;
• Money is frozen in production.
• Sales and deliveries to customers are disrupted;
• The business suffers direct losses.

Why factories are delaying shipments

There can be several reasons, and often the supplier does not voice them in full:

1. Overloading orders - especially during peak demand seasons (before the Lunar New Year or international exhibitions).
2. Problems with raw materials Delays in the supply of materials within China.
3. Technical failures Equipment breakdowns, logistics failures.

• Lack of photo/video evidence of party readiness
• Inactivity of the manager, ignoring clarifying questions.
• Constant references to "tomorrow", "in a couple of days" without progress.

Algorithm of actions in case of failure of deadlines

1. Analysis of the situation

• Check production status: photo / video of finished products, availability of packaging.
• Request a detailed completion plan with dates.
• Clarify the cause of the delay for several employees (manager, production manager).

2. Fixing arrangements

• All new terms are fixed in writing (e-mail, messengers).
• Saving correspondence is an argument in disputes or refunds.

3. Parallel action plan

• Start looking for alternative factories or finished goods in stock.
• Request prices and deadlines from multiple suppliers at once.
• Consider the possibility of dividing the batch between several factories.

4. Control of payments

• If possible, do not pay 100% before shipment.
• Use a letter of credit or work through an intermediary with quality control.

5. Decision to change supplier

• If the timing is obvious and the situation does not change, promptly launch a new order at an alternative factory.
• In parallel, initiate a refund from the current supplier.

How to minimize risks in the future

1. Factory inspection prior to order - reputation, reviews, real production capacity.
